What slow lead response actually costs you.

Every service business loses some leads to slow response. The useful question is how much that costs you specifically, in your numbers, not in someone's scary marketing statistic. Here is the honest way to work it out on one sheet of paper.

The four numbers you need

  1. Inbound calls per week. Your phone system or carrier report has this. If you truly cannot get it, count for one week.
  2. Missed or unanswered share. Same report. Across the industry, Invoca's 2026 data puts calls that never reach a person near half (source), but use your own number.
  3. Booking rate on answered calls. ServiceTitan's benchmark says trades average about 42% (source). Use yours if you know it.
  4. Average job value. Ticket size varies wildly by trade, so use your own average, and use the conservative version of it.

The math, with an example

Say a plumbing shop gets 60 calls a week and misses 15 of them. Not every missed call is a new customer: assume half were real, new-job inquiries, so about 7 or 8 real opportunities. If you would normally book about 40% of those, that is roughly 3 jobs a week that never got the chance. At a $350 average ticket, that is roughly $1,000 a week of work that went somewhere, just not to you.

Run it with your own numbers and be stingy at every step. Even the stingy version is usually a multiple of what any recovery system costs to run.

Why speed multiplies the effect

Response time is not just about missed calls. The Harvard Business Review study of over 2,200 companies found the average web-lead response time was 42 hours, nearly a quarter of companies never responded at all, and responding within the first hour made firms about seven times likelier to qualify the lead (source). Your form fills are on the same clock as your phone.

What to do with the number

  • If your weekly leak is small, congratulations, your intake is tight. Spend your money elsewhere.
  • If it is hundreds of dollars a week or more, fix response before buying more leads. Faster response makes every ad dollar you already spend work harder.
  • Fixes in rough order of value: instant missed-call text-back, after-hours coverage, a real response promise on your web form, follow-up on unanswered estimates.
